📉 First, I Doubled Ad Spend to Fill 756 Empty Beds. Here’s What Happened Instead…
We had a 756-bed student housing property in Auburn that was behind in pre-leases.
The competition was killing us.
August move-in was closing in fast. Miss that window? Say hello to a YEAR of empty beds.
My first instinct?
Throw money at the problem.
We doubled our Google Ad spend. $12K/month.
Surely that would flood us with leads and save the property.
Result?
Just 28% more leads—at 2x the cost.
The law of diminishing returns punched me in the gut.
But that wasn’t the real problem.
📉 Our closing ratio was broken.
📉 Our lead tracking was a mess.
📉 Our team was marking legit leads as non-leads just to protect their closing ratios.
We were LOSING 22–34 qualified leads a month.
No wonder leasing was flatlining.
💡 Here's what I learned:
You can’t fix a leasing problem by pouring money on it.
You fix it by fixing this equation:
Leads × Closing Ratio = Leases
We did an ops audit and tackled 8 common killers:
1. Follow-Up Failure
🔻 Symptom: Leads ghost.
✅ Fix: Respond in 15 min or less. 7 follow-ups minimum.
2. Weak Tours
🔻 Symptom: Plenty of tours, no leases.
✅ Fix: Clean your property. Listen to Sales Calls. Role-play objections weekly. Offer gift cards to ask lost leads why they didn’t lease.
3. Wrong Price
🔻 Symptom: “I’ll shop around.”
✅ Fix: Shop comps weekly. There's no “fair price”—only right or wrong.
4. No Urgency
🔻 Symptom: “Let me think about it.”
✅ Fix: Every offer ends. Every tour is a close.
5. Bad Marketing
🔻 Symptom: High spend, junk leads.
✅ Fix: Test your message. Speak to fears and desires. We killed off unqualified traffic by simply clarifying: “Per Bed Student Housing.”
6. Poor Tracking
🔻 Symptom: You don’t trust your data.
✅ Fix: Audit every week. Garbage data = garbage decisions.
7. Misaligned Incentives
🔻 Symptom: Team hits quota, coasts.
✅ Fix: Pay team bonuses for over-performance. We sent the whole team to Vegas if they hit 100% occupancy.
8. Wrong Lead Distribution
🔻 Symptom: Everyone gets equal leads.
✅ Fix: We gave the majority to our top closers. Everyone else supported them.
🎯 After fixing ops, we hit our leasing goals.
Marketing is gasoline.
Operations is the engine.
